There's a quiet assumption behind most forms: more data is more valuable. More fields for marketing, more for personalization, more just in case. But every field carries two costs that rarely make it into the meeting — one paid immediately in conversions, one deferred until your worst day.
The immediate cost: friction
Form abandonment research is remarkably consistent: each additional field measurably reduces completion, and certain fields — phone number is the classic — cause outsized drop-off because shoppers know exactly what happens after they hand a phone number to a store. When a checkout asks for a birthday or a 'how did you hear about us,' a slice of ready-to-pay customers simply leaves.
The deferred cost: liability
Data you hold is data you can lose. Every breach-notification law, every regulatory fine, every angry-customer email after an incident scales with what you had stored. The phone numbers you collected 'just in case' and never used? On breach day they convert directly into notification obligations and lost goodwill. Data you never collected is the only data with zero breach cost.
The field-by-field audit
For every field on every form, ask three questions:
- Do we need this to deliver what the customer is buying? Address for shipping: yes. Birthday for a T-shirt: no.
- Do we actually use it? Pull the report. If nobody has queried that field in a year, it's pure liability.
- Could we ask later instead? Post-purchase is a far better moment for optional questions — the trust is established and the sale is safe.
What this looks like in practice
- Checkout: email, shipping address, payment. Everything else is optional or gone.
- Account creation: offered after the receipt, never demanded before payment.
- Newsletter signup: email. Not first name, not interests — those can come later.
- Retention: a calendar reminder to purge data tied to old orders you're not required to keep.
Tell customers you work this way
Minimization is invisible unless you say it: a line near the form — 'we only ask for what your order needs' — turns a policy into a trust signal.
